How do we spot members about to cancel while we can still do something?

Short answer

Watch attendance decay rather than cancellation events. A member who drops from four visits a week to one has already left in every sense except billing, and that change is visible in the booking system weeks earlier. Surface it as a ranked list with the specific member and the specific change, and give staff a reason to make the call.

The situation

A concrete version of this.

A three-site studio group with roughly 2,400 members, a booking platform recording every class attendance, and a retention rate nobody can explain movements in.

  • Cancellation requests arrive by email and are processed
  • A retention offer is sometimes made at that point
  • Attendance data sits in the booking platform, unread
  • Nobody can say which members are at risk this week

Why it matters

The intervention happens at the only moment it cannot work. A member who has already decided to leave is not persuaded by a discount — but the same member, contacted three weeks earlier when their attendance halved, frequently is.

What gets built

Three things, in this order.

    Define decay, not churn

    Agreed with the operator: what drop in frequency over what window constitutes a signal, adjusted for member type. A three-times-a-week member missing a fortnight means something different from a monthly visitor.

    A weekly ranked list, not a dashboard

    Named members, ranked by risk, with the specific pattern shown and a suggested opening. Dashboards get opened once; a list with twelve names on it gets worked.

  3. 03

    Close the loop

    Record what was tried and what happened, so the signal definition improves rather than staying a guess made once at the start.

Retention rate moves too slowly and has too many other causes to steer against weekly. Contact-before-cancellation is the behaviour you are actually trying to create, and it is measurable immediately.

What stays with a person

The system flags and drafts; a person makes the contact. Cancellation requests are never obstructed — a retention offer may be presented once, and the cancellation proceeds regardless.
